Should I Repair or Replace My AC?

A clear framework for the decision — the age thresholds that matter, the repairs that end the conversation, and why the R-22 question changes everything.

A technician just handed you a repair quote and you are trying to work out whether it is money well spent or money thrown at a system that will fail again next summer. It is a genuinely hard call, and the industry does not always make it easier — there is an obvious incentive to push replacement.

Here is the framework we actually use, including the cases where we tell people to keep the system they have.

The rule you have probably heard, and its problem

The common shorthand is the $5,000 rule: multiply the age of the unit by the repair cost. If the result exceeds $5,000, replace it.

A 10-year-old unit with a $400 repair gives you $4,000 — repair. A 14-year-old unit with a $600 repair gives you $8,400 — replace.

It is a reasonable starting point and it is not useless. But it treats all repairs as equivalent, and they are not. A $600 capacitor-and-contactor job on a 14-year-old unit is a very different proposition from a $600 refrigerant leak search on the same unit. The first restores a system to normal; the second tells you the system is leaking.

So use the rule to get oriented, then apply the real questions.

Question 1: How old is it, honestly?

Central air conditioners last 12 to 17 years in this climate. Systems that have been maintained land at the upper end; systems that have not land at the lower end or below it.

  • Under 8 years: repair. This system has most of its life ahead of it. Anything short of a compressor failure is worth fixing, and if it is under warranty, get the warranty honored.
  • 8 to 12 years: the judgment zone. Repair unless the fix is major or this is the second significant failure.
  • 12 to 15 years: lean replace on anything expensive. You are repairing a system that is running out of runway.
  • Over 15 years: replace on any significant repair. Even if this fix works, you are likely to be back within two seasons, and you will have spent the repair money for nothing.

Find the age from the manufacturer label on the outdoor unit — the serial number encodes it, and any technician can read it off in a second.

Question 2: What refrigerant does it use?

This one overrides almost everything else, and a lot of homeowners have never heard of it.

If your system was installed before roughly 2010, it likely uses R-22, which has been phased out of production. It has not been illegal to service R-22 systems, but the refrigerant itself has become expensive and increasingly scarce.

The practical consequence: an R-22 system with a refrigerant leak is generally not worth repairing. You are paying a premium price to recharge a system that will leak again, and there is no long-term supply behind it. R-22 also cannot simply be swapped for a modern refrigerant — the oils and pressures are different.

An R-22 system with a non-refrigerant failure — a fan motor, a capacitor, a control board — can absolutely still be worth fixing. It is specifically the refrigerant-related repairs that end the conversation.

Question 3: Which repair is it?

Repairs sort cleanly into three tiers.

Cheap and always worth doing (roughly $150–$450):

  • Capacitor replacement
  • Contactor replacement
  • Condensate pump or drain clearing
  • Thermostat replacement
  • Fan motor capacitor

These are routine wear items. Do them at essentially any age.

Moderate — apply the age test (roughly $450–$1,200):

  • Condenser fan motor
  • Blower motor
  • Control board
  • Expansion valve
  • Single accessible refrigerant leak repair

Major — usually means replace (roughly $1,200 and up):

  • Compressor replacement. The single most expensive component. On anything past 10 years, replacing a compressor is putting a new engine in an old car.
  • Evaporator or condenser coil replacement. Expensive, labor-heavy, and usually a symptom of a system that has been leaking.
  • Multiple simultaneous failures. Two major components failing together is a system telling you something.

Question 4: Is this the first time?

Track record matters as much as any single quote. A system that has needed three service calls in two summers is not going to reform. Each of those calls cost you money and a day of discomfort, and the pattern is more predictive than the current repair's price tag.

The related question: has anyone added refrigerant to this system more than once? If so, you have an unrepaired leak that is being managed rather than fixed, and you have been paying for it repeatedly.

The factors beyond the quote

Efficiency. A 15-year-old unit is probably 10 SEER. Current minimum is meaningfully higher, and high-efficiency equipment higher still. On a Central PA cooling season that gap shows up in summer electric bills, though it rarely justifies replacing a functional system on its own.

Whether the furnace is also aging. The indoor coil sits in the furnace cabinet, and the blower serves both. If both are near end of life, replacing them together is significantly cheaper than two separate jobs a year apart — you pay one labor mobilization instead of two.

Comfort problems you have accepted. If one room has never cooled properly, that is often a sizing or duct problem that a straight equipment swap will faithfully reproduce. Replacement is the natural moment to fix it, with a real load calculation.

How long you are staying. Selling in two years changes the math. A functional system with a modest repair may be the right call even at an age where we would otherwise recommend replacement.

When we tell people to repair

To be concrete, because the incentive question is fair: we recommend repair on systems where the fix is a wear item, the equipment is under about 12 years, and there is no leak history — regardless of what the age-times-cost formula says. A 13-year-old system that needs a $250 capacitor should get a $250 capacitor.

We recommend replacement when the repair is major, when R-22 and refrigerant are both involved, or when the service history shows a pattern. Those are the cases where repair money genuinely disappears.

The decision in one pass

Replace if:

  • Over 15 years old and facing any significant repair
  • Compressor or coil failure at any age past 10 years
  • R-22 system with a refrigerant leak
  • Repair quote exceeds roughly a third of replacement cost
  • Third significant repair in two years

Repair if:

  • Under 8 years old — nearly always
  • The failure is a wear item, at essentially any age
  • Under 12 years with no leak history
  • You are selling soon and the system otherwise works

Get a second opinion if:

  • You are told the compressor failed but nobody explained why
  • Replacement was recommended without a written diagnosis
  • Nobody mentioned a load calculation while quoting new equipment

One last thing

If you do replace, insist on a Manual J load calculation rather than a match to the old equipment's tonnage. Matching perpetuates whatever sizing mistake was made the last time — and oversized systems short-cycle, dehumidify poorly, and wear out early. That is a large part of why the system you are replacing did not reach 17 years.
